How to organise a crypto launch day war room with clear roles, a minute by minute timeline, communication channels and a plan for incidents and scams.

Launch day compresses weeks of preparation into a few hours. Contracts go live, liquidity arrives, announcements publish and thousands of people show up at once. Teams that run launch day from a shared plan with clear roles stay calm when something goes wrong. Teams without one end up with five people answering the same question and nobody watching for fake tokens.
A war room is a simple idea: one space, physical or virtual, where the launch team coordinates in real time.
Set up the space
Create a dedicated private channel or call for launch day. Pin:
- The timeline with times in UTC
- The roles list with names and backups
- Official links and contract addresses once deployed
- Escalation contacts for exchanges, auditors and infrastructure providers
- Pre-written messages for common scenarios
Keep the channel for launch coordination only. Side discussions go elsewhere.
Define roles
Every task needs an owner and a backup:

- T minus 10 minutes: moderators briefed, slow mode enabled in chats
- T zero: deploy contracts
- T plus 5 minutes: verify contracts on explorer
- T plus 10 minutes: add liquidity and lock positions as planned
- T plus 15 minutes: publish contract address on website
- T plus 17 minutes: announce on X, Discord and Telegram with website link
- T plus 30 minutes onward: monitor, answer questions, remove scams
- T plus 4 hours: first internal review and public status update
Adjust times to your process, but keep the order: verify, publish on the website, then announce.
Communication rules
During launch, noise is the enemy. Agree on:
- One launch lead who approves public messages
- Pre-written templates for delays, issues and success
- A single source of truth, usually the website, for contract addresses
- No team member sharing contract addresses in replies or DMs
If a delay happens, communicate early. "Deployment is delayed by 20 minutes while we complete checks. No contract is live yet. Ignore any address posted elsewhere." Short, factual messages protect users.
Incident scenarios
Prepare responses in advance for likely issues:
- Deployment error: pause announcements, fix, redeploy, communicate
- Liquidity mistake: stop trading guidance, explain, correct publicly
- Fake token spreading: post warnings with the real address from the website
- Social account compromise: announce on other channels, begin recovery
- Website overloaded: switch to a status page or pinned post with essentials
Each scenario needs an owner and a first message ready to go.
After the launch
Hold a short review within 48 hours. What went to plan, what did not and what would the team change? Publish a public recap with key facts and next steps.
